Variable bonus vs guaranteed allowance — which is actually worth more?

by Kok Wei LeE·May 25, 2026

Getting an offer where I can structure the package and trying to decide what to optimise for.

Option A: Higher base, performance bonus up to 3 months (target 1.5 months), no fixed allowances.
Option B: Lower base, guaranteed fixed allowances (transport RM400, meal RM300, phone RM150 = RM850/month), smaller bonus up to 1.5 months.

On paper Option A looks better — the upside is higher. But I've been burned before by 'target' bonuses that never materialise when business is slow.

The RM850/month guaranteed allowance in Option B is RM10,200/year — that's real money that doesn't depend on anyone's performance assessment.

For those who've been in this tradeoff: what did you choose and do you regret it?

I ask "what does success look like in the first 90 days?" in every interview. Tells me if they have a real onboarding plan or are winging it.

"What's the biggest challenge the team is facing right now?" is the question that reveals the most. Some interviewers appreciate the directness.

I always ask what happened to the last person in the role. The answer — or the hesitation — is very informative.
